For greenfield products we build a lean system in Figma backed by a Storybook implementation, covering tokens, primitives and 15 to 25 core components. We resist building a 200-component system on day one - it's expensive and most components won't be used.
Accessibility is built into the design phase, not retrofitted. We design with contrast ratios meeting AA at minimum, define focus states for every interactive element, validate keyboard navigation in prototypes, and write component specs that include ARIA semantics. At handoff we ship an accessibility annotation layer in Figma so engineers don't have to guess. For regulated sectors (banking, public) we run formal audits using axe and manual screen reader testing.
When the interaction is heavily data-driven (dashboards, real-time tables), when the team is small and a designer-engineer pair can move faster in React than Figma, or when the design system is mature enough that composing existing components in code is the prototype. We have skipped Figma entirely for some internal tooling work - the right tool depends on the question being answered, not on a fixed process.
Discovery sprints run 2 to 3 weeks and produce a research synthesis, opportunity map and recommended scope. End-to-end redesign of a single product runs 10 to 16 weeks. Embedded design partnerships (one or two designers integrated into your product team) run quarterly with renewal cycles. We don't do month-long discovery phases that produce 80-slide decks - if it can't be summarized in a page, we haven't found the insight yet.
