Single cloud almost always wins on operational simplicity, hiring and discounts. Multi-cloud is worth the complexity when regulators mandate it (some central banks), when you have a credible exit strategy from a hyperscaler, or when one provider uniquely owns a capability (BigQuery, AWS SageMaker, Azure OpenAI). We resist multi-cloud cargo-culting - duplicating IAM, networking and observability across two clouds is expensive and rarely justified.
Terraform for cross-cloud and platform-level infra, complemented by CDK or Pulumi when teams prefer typed languages, and Helm for Kubernetes workloads. We enforce module reuse, policy as code via OPA or Sentinel, and drift detection in CI. ClickOps in production environments is blocked at the IAM level - if it isn't in Git, it doesn't exist.
We start with the actual RTO/RPO the business needs - most workloads tolerate minutes of downtime and don't justify active-active. For tier-zero systems (payment switches, core banking) we design active-active with database replication via Aurora Global, Spanner or read replicas plus carefully tested failover playbooks. If you have predictable, steady workloads with no scaling needs and a fully depreciated on-prem estate, lift-and-shift will increase costs. Highly regulated workloads where data residency rules are unclear may need on-prem or sovereign-cloud first. We have advised clients to stay on-prem or use colocation when the migration business case didn't hold up - we'd rather lose a project than sell you a cloud bill you regret.
