The bench is the product: how we hire

Kwame: Kemi, you have said publicly that the bench is the product. Unpack that. Kemi: Most services companies treat the bench — the engineers between client engagements — as a cost to minimize. We treat it as inventory. Our product is engineering capacity at known quality. If we cannot guarantee that capacity at known quality, we have no product. So the bench is not a cost. It is the inventory of the thing we sell. Manage it like a manufacturer manages inventory. Adaobi: Your hiring funnel as a manufacturing line? Kemi: We source, screen, interview, onboard, and ramp on a fixed cadence. Every Monday a cohort starts a take-home. Every Wednesday the previous week's cohort sits a panel. Every Friday we extend offers. We know our conversion rate at every stage to two decimal places. When client demand surges, we know exactly how many candidates to pour into the top of the funnel to deliver the engineers we need in eight weeks. That predictability is the leverage point. Kwame: Apprenticeships? Kemi: We hire roughly thirty percent of our engineers through a structured apprenticeship that takes twelve months. The first three are pure training. The next nine are paired engagements where the apprentice sits next to a senior on real client work. At month twelve they sit a panel and either graduate to a junior role or leave with a glowing reference. Our graduation rate is eighty-four percent. The graduates are some of our best people because they were shaped by us. The eighty-four percent number is not high by accident — it reflects how carefully we admit to the program in the first place. Adaobi: Measuring bench quality? Kemi: We run a quarterly internal hackathon and we grade everyone against the same rubric. We do a quarterly skills inventory. We track how many engineers are at each technology and each level. When a client asks for a Rust engineer with fintech experience, we can answer in five minutes how many we have and when they free up. That capability is the product. Kwame: How do clients react when the bench is the pitch? Kemi: They love it. Nobody else pitches them this way. Everybody else pitches a logo wall. We pitch them the line.
